What 1,900 real hotel bookings taught us about direct bookings

For the last 190+ days we have built and operated the website and booking engine of a real boutique hotel in Retalhuleu, Guatemala — Hotel Harvest. Not a demo. Over 1,900 bookings and 1,150+ guests have gone through the system, with zero downtime incidents. These are the lessons that survived contact with production.

1. Guests book direct when booking direct is not painful

Online travel agencies win not because guests love them, but because most small-hotel websites either have no booking engine or have one that feels broken on a phone. When the hotel’s own site shows live availability, real prices and a working checkout, guests use it — every week, without ads. The commission a hotel saves on a single direct booking (OTAs charge 15–18%) often covers a month of its software.

2. The front desk is the bottleneck, not demand

A large share of inquiries arrive outside front-desk hours. Before automation, those messages waited until morning — and some guests booked elsewhere overnight. An AI concierge that answers questions from the hotel’s own data in seconds (and hands off to a human when it doesn’t know) converts night-time questions into bookings instead of losses. Honesty matters: a bot that admits “I don’t have that information, let me transfer you” keeps trust; a bot that invents answers destroys it.

3. Spreadsheets fail quietly

Double bookings and missed payments rarely announce themselves — they show up as one angry guest and one confusing refund. Moving operations into a system with one source of truth (rooms, rates, payments, housekeeping) removed an entire class of silent errors. The hotel’s team stopped copying data between spreadsheets in week one.

4. What we would tell any small hotel

You don’t need a marketing budget to grow direct bookings. You need: a fast website with a real booking engine, instant answers at 2am, and operations in one system. That stack is what we run in production — and it is the same stack we now build for other hotels and small businesses.
